AI vs human employee cost, worked out from official wage data

Pick a country and a role. The calculator takes the latest government wage release, adds what an employer pays on top, and divides by the hours a person actually works. Then it prices the AI side honestly: model tokens for every task, plus the human time it takes to check the output. Every formula and source is on the page.

These scores measure tasks AI can make faster, not jobs that go away. The same model rated by GPT-4 instead of people scores this role at 57%, which shows how far the measures disagree.

The strongest field evidence for this role is about assisting people, not replacing them: a GPT based reply assistant raised issues resolved per hour by 15% on average across 5,172 support agents (Brynjolfsson, Li and Raymond, QJE 2025).

Where the money goes each month

The AI is charged tokens on all 3,000 tasks it attempts ($0.014 each on Claude Sonnet 5.5). The 1,500 tasks it does not handle (200 hours) stay with people in both columns, so they are left out.

Wages, employer costs, hours and exposure come from official or published research (sources below). Everything on the AI side, the task volume and the minutes per task are example values, not market data. Replace them with a week of your own numbers before you decide anything. Paid leave is counted once: the annual wage already includes it, so the loaded wage is divided by hours worked, never by 2,080 paid hours.

What this calculator cannot tell you

  • Exposure is not replacement. Anthropic's score is the time weighted share of a role's tasks seen in work related Claude use; the Eloundou score is the share of a role's tasks a language model could theoretically speed up, rated by rubric. Neither is the share of a job that disappears.

  • The United States multiplier includes health insurance and other voluntary benefits. The UK, Canada and Australia multipliers are statutory minimums only, so they are not comparable across countries, and real employer cost there is higher.

  • None of the multipliers include recruiting, equipment, software seats, office space or management time. Add them through your own multiplier if you have them.

  • Paid leave is counted once: the annual wage already pays for leave, so it is divided by hours actually worked, never by the 2,080 paid hours.

  • Wage data ages. United States May 2025, UK April 2025, Canada 2023 to 2024 (about 5% below 2025 levels), Australia May 2025. From December 2026 data, ECEC stops counting workers compensation. Statistics Canada Table 14-10-0417-01

  • Occupation matching across countries is judgment. The UK does not split technical from non technical sales, and Australian groups are 3 digit and broad.

  • Repeat reliability is lower than single try success. In τ-bench (simulated customer service with real policies and tools), the best agents of mid 2024 solved under half the tasks, and in the retail set got the same task right in all 8 tries less than 25% of the time. Models have improved since; the lesson about repeat reliability has not changed. Yao and colleagues, τ-bench, arXiv 2406.12045, 2024

  • Vendor resolution rates are self reported, vendor defined and drawn from their own deployments. Intercom reports 76% on average across 12,000+ customers for Fin. Treat figures like this as a best case, not a planning default. Intercom, fin.ai (vendor claim, accessed 10 Oct 2026)

What the evidence says

Field studies point both ways

The honest summary: AI helps some people on some tasks, slows others down, and has not yet moved earnings or hours in the data. Here are the studies, including the ones that do not flatter AI.

What the research says

+15%

Issues resolved per hour rose 15% on average for 5,172 customer support agents given an assistant that suggests replies. Less experienced agents gained most; the most experienced saw small quality declines.

Brynjolfsson, Li and Raymond, Quarterly Journal of Economics, 2025

19% slower

In a randomised trial, 16 experienced open source developers took 19% longer on 246 tasks in their own repositories when AI tools were allowed, while believing afterwards that they had been 20% faster.

METR (Becker, Rush, Barnes and Rein), arXiv 2507.09089, 2025

Under 2%

Danish administrative records show precise null effects on earnings and recorded hours in AI exposed occupations two years after ChatGPT, ruling out effects larger than 2%. Work was reorganised instead, including new AI oversight tasks.

Humlum and Vestergaard, NBER Working Paper 33777 (revised March 2026), 2026

−19%

Working paper, not peer reviewed, descriptive rather than causal: in ADP payroll data through June 2026, employment of workers aged 22 to 25 in AI exposed occupations stands 19% below where it would be had it kept pace with less exposed peers, adjusted through hiring and headcount rather than base pay.

Brynjolfsson, Chandar and Chen, Stanford Digital Economy Lab working paper (revised August 2026), 2026

60% to 45%

Success on automated API tasks fell from about 60% for tasks under an hour to about 45% for tasks a person would need five or more hours for. Model graded, November 2025 data.

Anthropic Economic Index report, 2026

No rise

No systematic increase in unemployment for highly exposed American workers since late 2022, with suggestive evidence that hiring of younger workers has slowed in exposed occupations.

Anthropic, Labor market impacts of AI, 2026

What I do about it

  • Review time goes on the AI side

Success rates fall as tasks get longer, so the calculator charges the minutes a person spends checking AI output, at the same loaded hourly cost, against the AI.

  • Freed hours are capacity, not cash

Time saved only turns into money when headcount, overtime or hiring actually change. Otherwise it becomes slack or new work, and AI oversight is itself new work.

  • Model the assist case as well

The best causal result for support is people working faster with AI beside them, not AI working alone. Set the share the AI handles low and compare.

  • Look at the sensitivity chart before the headline

If one assumption you cannot measure yet moves the answer from saving to loss, run a small pilot to measure it before you plan around the result.

Questions

AI vs human cost, explained

Can AI replace an employee?+

Rarely one for one. Task exposure scores measure how much of a role's task time AI can speed up, not how much of the job disappears. Measured effects so far are small: a Danish study using administrative records rules out effects on earnings or hours larger than 2% (Humlum and Vestergaard, NBER 33777, 2026), and the strongest field result for customer support is a 15% gain for people using AI, not AI working alone (Brynjolfsson, Li and Raymond, QJE 2025). This calculator prices the share of tasks you expect AI to handle and charges human review against it.

How do you work out what an employee costs per hour?+

Annual wage times the employer cost multiplier, divided by productive hours. For a customer service representative in the United States at the BLS median: $44,770 x 1.312 / 1,872 hours = $31.38 per productive hour. The 1.312 is BLS Employer Costs for Employee Compensation (June 2026) for office and administrative support, and 1,872 is 2,080 paid hours minus 8 holidays, 11 vacation days and 7 sick days (BLS, March 2026).

Why are the UK, Canada and Australia multipliers so much lower than in the United States?+

They are statutory minimums only: employer National Insurance and the auto enrolment pension in the UK (about 1.15), CPP, CPP2 and EI in Canada (about 1.08), and the 12% Superannuation Guarantee in Australia (1.12). The United States figure (1.23 to 1.31) comes from a survey of what employers actually pay, including health insurance and paid leave. Health care is publicly funded in those three countries, but voluntary benefits still exist, so enter your own multiplier if you know it.

Where do the wage figures come from?+

Official statistics only. United States: BLS Occupational Employment and Wage Statistics, May 2025, released 15 May 2026. UK: ONS Annual Survey of Hours and Earnings 2025 provisional, released 23 October 2025. Canada: ESDC Job Bank 2025 wage file, based on the Labour Force Survey for 2023 to 2024. Australia: ABS Employee Earnings and Hours, May 2025, which publishes means only at this occupation level. Each row shows its occupation code and links to its source.

What does the task exposure score mean?+

The default is Anthropic's observed exposure (March 2026): of the tasks in a role that a language model could speed up, the share actually seen in work related Claude usage, with automated use at full weight and assisted use at half weight. The second bar is the theoretical ceiling from Eloundou and colleagues (Science, 2024), rated by human annotators. They often disagree, sometimes by a lot, which is a reason to measure your own tasks before planning around either.

Why does the calculator charge human review time against the AI?+

Because the work does not vanish. Anthropic measured (model graded) that success on automated tasks falls from about 60% for tasks under an hour to about 45% for tasks of five hours or more, and firms that adopted AI created new oversight tasks (Humlum and Vestergaard). No primary source publishes review minutes per AI task for these roles, so the default of 2 minutes on every AI handled task is an example to replace with your own measurement.

How much does the AI model itself cost per task?+

Usually far less than the review time. Model cost is tokens per task times the provider's price per million tokens, from my AI model leaderboard. At 4,000 input and 600 output tokens per task, Claude Sonnet 5.5 costs about $0.014 per task and Claude Haiku 5.5 about $0.0007 (prices checked 10 Oct 2026). Agent workflows with tool calls and long context use more tokens, which is why tokens per task is an input and sits in the sensitivity chart.

Does time saved turn into money saved?+

Only if something you pay for changes: fewer hires, less overtime, lower agency spend, or a person moved to work that earns more. Otherwise freed hours become slack or new work. The calculator shows freed hours as a full time equivalent so you can see the scale, but the saving is only real once that decision is made.
